What's your idea of The Perfect Cast?
What I mean is, I have classics Optimus Prime, but he doesn't lead my group of Autobots. I have a generations Megatron, but he doesn't lead my Decepticons. Armada OP and Cybertron Megatron are my team leaders. RiD Ultra magnus is my teams Ultra magnus of choice, and Prime Cliffjumper breaks up the whole "Same mold as BB thing", While Prime Wheeljack is a different mold than Tracks, Who did you retcon to make the perfect cast?

Well, I don't do a lot of that sort of thing, although if you're talking crossing toylines in my mind, "Classics," "Universe 2.0," "Generations," and "Reveal the Shield," are all extensions of the same thing. If you look at it differently, then I do much more of this then I think!
If you're talking using one character to represent another, then in trying to put together a season one cast, I repurposed Grappel as Hauler. (Someone just needs to make me a good Classics style G1 Gears!)

And for the Decepticons, Real Gear Booster X10 became my Lazerbeak.

Finally, since Animated Arcee is a distinct character from G1 Arcee, her presence (with a new head and weapons) in my Classics collection would, I think, count.

(I have shared these photos in the past, I am sure. But any excuse to show off!

Exactly what I mean, but I'm a little more extreme about it. Like, Movie Brawn is my Classics Brawn, because in my mind, it's my own TF universe, so why not? He doesnt look very movie-like. Same with Movie Lockdown. He's based off of a Classics Spotlight IDW Charachter design, so movie or no, he fights with Generations Drift.

Re: Retconning The Perfect Cast?
Excellent looking displays there. I do a lot of that too. My main focus is Neo G1, so if there isn't an official one already, whoever is the best (IMO) version of that character gets shoe-horned in, like the Music Label figures and Booster X10 as Laserbeak, etc. But beyond that I either display the figure with the line they belong with, or the line the mold originated in. For example, my SG Galvatron gets to be Cybertron Galvatron, because he looks more like Galvatron than actual Cybertron Galvatron, who gets to be Megatron for obvious reasons.

For me its not about recreating a cast about one specific show.
Its about some coolest version of the characters.
Like using the iconic movie versions of Barricade and Blackout.

I use Musiclabel Soundwave, Devicelabel Blaster, Cybertron Laserbeak, Galaxy Force Hell Buzzsaw, C Armorhide as Pipes, C Override as Minerva, HFTD Lockdown and Bludgeon, Energon Wing Saber for Star Saber, customs and 3rd Party galore. There used to be more substitutions but gradually, just about everything's been done. Now it's just the stragglers.

I've been a Transformers fan since I was a kid, and I still play with my Transformers, so this influences my collection.
To me, my Transformers aren't from different universe-they're all from my universe, so to speak. Thus, I buy whichever Transformers I happen to like which fills a hole in my collection for a particular character. Also, I still have almost all my childhood Transformers, and I try to keep them in one piece as much as possible. So my Ultra Magnus, Optimus Prime and Megatron are all Robots In Disguise (the line available in my childhood) my Arcee is the Animated toy, Starscream is an Armada release.

My cast is pretty much what's been made available in the Classics/et al. lines. The only exception is my Galvatron is represented by Superlink Galvatron G.

Jesus, Delta, way to make me feel old!

I've always been a bit more flexible with my collection. When Season 2 and the Marvel comic started introducing Transformers that didn't have toys, my child brain deduced that it must work both ways. A toy didn't have to be on the show or in the comic to have a character. So I've always had a very amorphous idea of the cast. Roadbuster, Whirl, the Powerdashers, and the Omnicons were elsewhere in the universe doing amazing stuff like a super robot A-Team. I was totally blown away by the idea of the Wreckers in the 90's because they were a UK only group so I didn't know they existed until the modern internet!
So HFTD Lugnut, Movie Barricade, Botcon Sky-Byte, Armada Demolisher, HFTD Lockdown, Custom Slipstream, Botcon Overlord, it's all the same Decepticon army to me! That said, I do want a First Edition Bulkhead for my Classics Autobots.

Re: Retconning The Perfect Cast?
Oh yeah, HFTD Lockdown and RTS Lugnut have totally been retconned into my G1 Decepticons. Lockdown gets to chill with the post-movie cast because he has that creepy post-apocalyptic vibe, whereas Lugnut is straight-up Decepticon military, perfect for filling out the pre-movie cast.
...y'see, my shelf isn't big enough so I have to split them up.
IF they did a classics Bulkhead, he would be on the shelf IMMEDIATELY.

Re: Retconning The Perfect Cast?
While I like to this with G1 by using the likes of ROTF Breakdown and Energon Omega Supreme with the G1 Diaclones, I do sometimes like to expand the Unicron Trilogy cast.
In this instance, I use UT molds from other lines such as the following:
Classics Roadbuster
Classics Springer
Universe 1 Ultra Magnus
Botcon Chromia
Classics Ratbat
All have their G1 personalities but in the UT universe. Magnus, Roadbuster and Springer are UT Wreckers.
Ratbat is a Senator.

Re: Retconning The Perfect Cast?
- Weapon: No Weapon
I used to do something like this, and I still kinda do. The way I would have my collection was generally everyone was a different character in on universe, irregardless of having multiple versions of the same character. Hot Shots and Bumblebees for example I gave all different names, Optimus Primes were all like the council of Convoys, Starscreams got renamed as other seekers, Megatrons were like the tripredicus council, ect.
Now though I generally keep all lines and whatnot separate, but I do keep a few toys from other lines to filter into my classics/neo G1. Cybertron Landmine is Scoop, Energon Scorponok as his G1 counterpart, Animated Arcee, ROTF Bludgeon and Mindwipe, RTS Fallback as Outback, DOTM HA Whirl as Whirl because I don't have anything better(plus he makes an awesome weapon for Defender/Springer), Henkei Hot Shot as himself(Why not?), and RTS Lugnut.

Re: Retconning The Perfect Cast?
To my mind, I would mostly use the Generations, Classics and Henki G1 characters but also have original G1 figures mixed in as well. Along with a few from G2, RID, "Armada", "Energon", "Cybertron" and "Prime". Maybe a little bit of KO figures. I have no problems putting "Armada" Hot Shot, "Prime" Wheeljack, G2 Road Rocket, "Cybertron" Vector Prime and have them alongside the other G1 Autobots. Sure, the designs all differ, but to me they are good characters and good designs. I would enjoy mixing them together as just "Transformers" and not the sub-series that they each represent.

I would have the black repaint of Starscream from the Generations/Classics Deluxe figure be Nightscream. "Cybertron" Optimus would be Sentinel Prime's Cybertronian mode, with the movie version as his Earth mode. G1 Victory Leo would be his evolution down the line, rather than Ginrai. "Prime" Megatron would be his Cybertronian mode, while the G1 toy or one of those KO toys would be his Earth mode. "Energon" Bulkhead would be the Cybertronian version of "Prime" Bulkhead. "Prime" Breakdown would definitely have a different name like Barricade and "Prime" Arcee would be Chromia.
