Only time we had a different U.M was in the Robots in Disguise line. But thats it. Can't say which U.M i like over Prime since they both have the same mold and both colors go together so meh. Just don't like RiD Magnus, and thats it.

Like Bonger explained, in the Diaclone line there was a second trailer made, Convoy could combine with it to give him a super mode.
Once Hasbro picked up Diaclone and turned it into Transformers, they chose to turn him into a whole new character. That's not exactly lazy.
For pretty much all of TF history Ultra Magnus was never seen as a white Prime, not until the Dreamwave comics where they decided his trailer turned into armour.
After that is when the laziness kicked in and Hasbro opted to simply make Magnus a white Prime repaint, much to the hatred of Ultra Magnus fans who have always wanted to see him as anything but a poor man's Optimus Prime.

Not really. I thin kyou are looking at it backwards. The toys were not designed to be representatins of the cartoon. Originally, the cartoon was made as a commercial to sell the Diaclone toy line. Hence, Hasbro's job was to get the right people involved to make the existing toys into characters and plonk them into a toon and comic. Thats about it. No laziness back then. The toon was just a marketing tool.
After the movie is when the toys started being made just for the cartoon. Any repaints after that point I would attribute to laziness. Before then, it made little sense to design all new toys, as noone knew how well or badly TFs were gonna do.
How would that work? If I hire someone to make a cartoon advertising my toy line, I'm not going to be happy when they say "Ok, we'll market most of these toys, but we dont' agree with the concept of repaints. Therefore, Starscream's in, but Skywarp and Thundercracker are out. Red Alert is dropped, along with most of what you're planning to release in your second year of business.
