I personally re envision them combining similarly to the GO! Shinobi and Samurai teams. Just without all three being able to become all three parts of the combined form. So I guess more like Rail Racer. So the top is only the top, the middle is always the middle and the bottom is always the bottom. I also wanted all five combiners in on this too. I go back and forth about adding Magmatron but since he's a multibot and not a combiner, I left him out.
Prowl, Ramhorn, Gekisoumaru, Kenzan and Railspike would all form the arms, upper chest and head. I'd also put Seasaur here if adding in Magmatron.
Silverbolt, Cicadacon, Hishoumaru, Jinbu, Rapid Run and Optimus Exprime would all form the torso and backpack. This is where Skysaur would go.
Ironhide, Sea Clamp, Sensuimaru, Ganoh and Midnight Express all forming the legs and pelvis. Landsaur would be here.
This is the configuration for GoKenzan and GoGekisou as well as Rail Racer. It also mostly lines up with how Magnaboss and Tripredacus work. This way they can all be interchangeable with each other. It can also leave some to be retools of each other too as there's two birds and two trains in the center and two lions on top.
From there they can go on to redeco and retool into existing and new characters for more combinations as you said. Maybe at some point make a Kenzan and Gekisoumaru that form just legs so they can form DaiKenzan and DaiGekisou along with Optimus Exprime. Or just make versions of all seven of them (or all of them in general) that can each become one of the three spots on the combiner. So we can create a three stack combiner with all pieces being the same bot. Kind of like what can be done currently with Hishoumaru.
Each figure only becoming one part of the combiner as it's most likely way too difficult to get them to have all five modes look good. At least this way they's only three modes for each figure. That to me just seems more easily achievable.
Just my thought on what you said. Been in my head for a while.
Seeing this pic makes me realize something. Despite his name, Big Convoy is actually supposed to be the exact same height as both Lio Convoy and Optimus Primal. If we do get a new updated Big Convoy figure at the correct height he is supposed to be at, then he won't really be as big as his name implies.

Maybe unrelated but stranger: for a week or 2, RotB Core Arcee was in every Target I checked, but apparently street dated and unpurchasable. Never, ever saw one after that, period, so IDK if fast-acting collectors pounced in every store right on said date?
Sorry if I'm asking something that's been common knowledge for months, but ever since Core Class became a thing, its distribution has seemed particularly odd. Was it just after-effects of all the pegwarming Shockwaves at the beginning? Never thought I'd be so glad to see such small TFs get rereleased at a higher price point.
