It will have been 5+ years since the Haslab. It'll be an anniversary year for the 86 movie. Lastly, they did something similar with Marvel Legends. Sentinel was a Haslab, but they have gone about doing a smaller, more screen accurate Sentinel that is made to order. I think it's crazy to think that just because there was a Haslab, the character will never get another market release.
I agree with your reasoning, however, Unicron done decently, letalone well, includes a ton of transformation engineering... Not to mention it really should come with a stand for the planet mode. Just not sure even a Titan class budget would be enough to make this possible.
Although here's a crazy idea (some people will scoff at):
Make the robot mode fold-up into a relatively cube-ish mass. The head could maybe stick-out so the horns could be used for the planet mode. Either that or detachable horns. The planet would be made from the sphere being divided into 4 semi-spherical panels which when combined surround the folded-up bot; each one would have at least a few pegs that plug into various parts of the bot mode. Then of course the wings from bot mode would peg/port together as well as plug into 4? ports on the planet panels.
So major parts-forming, and Unicron would be smaller than the average Titan figure. But without some configuration like this, I don't know how this is possible without making the alt mode some random spaceship. And with something like a random alt mode, the bot is still going to be compromised and then somewhere the appearance suffers.
I'm one of the many people who never got the Haslab figure... I'd love to have a good Unicron, and imo, the planet mode is really important to this character.
